I'm late to this thread...
In Delaware for my '98 OBW, the best dealer quote was $1400 for head gaskets only, the worst was for $1800 labor-only. (No machining in either quote.)

I went with an independent shop who machined the heads, new front and rear crank seals, new oil-baffle plate, new cam seals, new valve stem seals, valve adjustment, and all new gaskets of course. (I had just replaced the timing belt, idlers, and water pump.) Total of parts plus labor was $2400.

The guys I bought my Subie from had one in the shop that they did heads one and the only way they would do was to pull the whole motor. But talking to them, they said that is the correct way to do these cars and I trust them. Not sure what they had in it, but it was heads being sent out and checked and re installed, new timing belt, water pump and oil pump.

I'm about to embark on this trip myself. Last week my wife and I bought an 2002 Outback Sport. Car came with one FOB so we headed to the dealer and while the car was in they replaced the lower control arms. While they were under the car they noticed a lot of oil coming from the heads. I got quoted $1850 for the heads and timing belt. I'm hoping that's it. We're still several weeks away from having the money to even do it.

To keep this thread up to date, will post my costs, parts, and labor when she is out of the shop later this afternoon. Honestly, I am PO'd about the repair at 103K but my dealer seems to be reasonable since she is already in for the timing belt work plus "while we are in there" fixes.... More to come later.

Yes, Oldage, you are right to be PO'ed. It's just too much money to pay at 100k! However, you are a little fortunate since you have 15K more miles then I have on my 02 which has leaking hg's.

Please post whether they took the engine out of the car, whether they machined the heads, and the type of HG you decided to install. The 633 is the standard Subaru replacement gasket, for example.
